The Hidden Cost of After-Hours HVAC

Buildings are becoming smarter, but one costly operational habit remains largely unmeasured: after-hours HVAC use. For facility managers under growing pressure to cut energy, emissions and operating costs, this overlooked metric could offer one of the fastest routes to measurable improvement.

Sustainability’s Missing Metric

It’s a familiar scenario: the office empties, but heating, cooling and ventilation continue long into the evening because someone activated an override earlier in the day. The energy is consumed, the equipment continues running, and the cost is absorbed across the building—with little visibility into why.

Industry frameworks have significantly improved whole-building reporting. Yet, as Buildings.com points out, after-hours HVAC demand is rarely tracked as a standalone operational metric, leaving occupant-driven energy use hidden inside overall consumption figures.

For facility managers, this creates a practical problem: energy waste that cannot be identified cannot be managed.

A Controls Problem — Not an Equipment Problem

In many buildings, after-hours HVAC remains easy to activate and difficult to trace.

Traditional push-button overrides, as well as tenant-level controls connected to VRF and split-system installations, can allow cooling and ventilation to continue outside scheduled operating hours. Even where a BMS controls central schedules, local tenant actions may still trigger additional runtime.

The result is a disconnect between planned building performance and actual operation.

More importantly, anonymous access removes accountability. Occupants experience comfort directly but rarely see the operational and carbon impact created behind the scenes.

What Happens When Buildings Create Visibility?

A real-world example from Auckland demonstrated the impact of changing behaviour rather than replacing plant.

At a premium office building, a legacy override process was replaced with a digital booking platform requiring named requests, defined operating periods and tenant reporting. Alongside wider building improvements, average monthly after-hours HVAC electricity intensity fell by nearly half over a 34-month period.

The lesson for FM teams is clear: visibility and accountability can deliver substantial gains without major capital expenditure.

A Practical Playbook for Facility Managers

There are five actions facility managers can take for immediate change:

  • Track HVAC runtime outside standard operating periods through submetering or BMS reporting.
  • Replace anonymous requests with named bookings linked to individuals, teams or tenants.
  • Use default durations, automatic shut-off and occupancy checks to reduce unnecessary runtime.
  • Monthly reports by tenant or department help maintain awareness and encourage behavioural change.
  • Treat after-hours HVAC as an operational carbon metric and incorporate it into sustainability reporting and lease discussions.

Turning a Blind Spot into an Opportunity

As building performance expectations continue to tighten, facility managers need data that explains not only how buildings operate, but why. After-hours HVAC may not yet appear prominently in sustainability frameworks—but organisations that start measuring it now will gain cleaner data, fairer cost allocation and faster progress towards energy targets.
